How to Transfer an Existing Mold to a New Manufacturer

Short answer: don't assume a tool that ran well at your old supplier will run identically at a new one — inspect it, document it, and requalify it with real trial shots before committing to a production date.
Why transfers go wrong
A mold that's been running successfully doesn't automatically run the same way on different equipment, with different water temperature control, or after shipping. Most transfer problems aren't design flaws — they're gaps in documentation, tool condition, or process knowledge that didn't get handed off along with the physical tool.
Step 1: Get complete documentation from the outgoing supplier
Before the tool ships, request everything you can:
- Tool steel type and cavitation
- Original mold design files or at least a general arrangement drawing
- Process parameters used in production (if available)
- Maintenance history and any known wear issues
- The most recent first-article inspection report
Gaps here don't necessarily block a transfer, but they slow qualification — expect to spend more time in trial shots reconstructing what's missing.
Step 2: Incoming inspection
Before running a single production shot, the receiving molder should physically inspect the tool: cavity and core condition, cooling line condition and location, ejector pin and slide wear, and general mechanical condition. This is where hidden problems — corrosion in a cooling line, worn ejector pins that don't show up until a long run — get caught before they become a production issue.
Step 3: Trial shots on the new equipment
Run trial shots and measure them against the customer's print, not against parts from the prior supplier. Press differences, material lot variation, and environmental differences (humidity, ambient temperature) can all shift results even from an identical tool. This is also the point to confirm cycle time and any process parameters that need to be re-established for the new press.
Step 4: First-article approval before production release
Only release the tool to production once first articles are measured and approved. Treat this the same way you would a brand-new tool — the fact that it's a transfer doesn't lower the bar for qualification, it just changes what's being qualified (an existing tool's fit to a new environment, rather than a new tool's fit to the design).
Step 5: Plan for ongoing maintenance
Once qualified, the tool needs the same preventive maintenance discipline as any production tool — tracked wear, scheduled maintenance, and documentation of any repairs. If the tool arrived with unclear maintenance history, this is also a good point to establish a baseline going forward.
What to ask a prospective new supplier
Before you commit to a transfer, ask directly: how do they handle incoming tool inspection, what will they measure trial shots against, and how do they document the qualification? A supplier who wants to skip straight to production without inspection and trial shots is accepting risk on your behalf without telling you.
